Your Q4 Problem Started in Q1
Every September, leaders start saying some version of the same thing:
“We need more urgency.”
“We need everyone focused.”
“We've got to finish strong.”
Maybe.
But before you turn up the pressure, there's a harder question worth asking:
What have you been tolerating for the last nine months that created the pressure you're feeling now?
Q4 doesn't magically create leadership problems. It exposes them.
If every decision still requires you, deadlines routinely slip without anyone raising a hand, or your team waits for the next executive fire drill before deciding what actually matters, you don't have an urgency problem.
You have a leadership behavior problem.
Stop Rescuing
Look at the recurring problems on your team and ask yourself:
Which ones still require me to step in and save the day?
When the leader continually corrects, mediates, fixes and decides, the organization learns something: wait for the leader.
That's not accountability. That's dependency.
Choose one recurring problem you're tired of personally rescuing. Map what keeps creating it. Determine who actually owns the decision or outcome. Then move responsibility back where it belongs.
Your people cannot fully own what you refuse to stop carrying.
Stop Confusing a Conversation With Accountability
“We talked about it.”
Great.
That doesn't mean accountability exists.
Accountability requires clarity around the expectation, the standard, ownership, resources and two words leaders routinely leave out:
By When™.
Without those pieces, you haven't established accountability. You've established a conversation.
And when someone misses the commitment, don't immediately make the conversation about what they did wrong. Get curious about the behavior surrounding the miss.
What got in the way of them telling you the deadline was at risk?
What resource did they need?
When did they know there was a problem?
What kept them from raising their hand sooner?
Now you're coaching the behavior around accountability instead of simply reacting to another missed task.
Stop Adding Priorities
Here comes Q4, and suddenly leaders start piling on.
New goals. New initiatives. New deadlines. New urgency.
But what came off the list?
Your team doesn't need another motivational speech about finishing strong. They need to know what matters now, what stops now, who owns what and what done looks like.
Name the three outcomes that matter most in Q4.
Then look at everything competing with them.
Something may need to move. Something may need to stop. Something may belong in Q1.
That's leadership.
Because if everything is a fire, nothing is actually a priority.
Your 90-Day Leadership Challenge
You don't need to become an entirely different leader over the next 90 days.
But you may need to stop behaving like the leader you've been for the previous nine months.
Stop rescuing.
Stop avoiding accountability.
Stop overwhelming people with competing priorities.
Pick one behavior and change it. Make the new behavior visible. Make it measurable. Establish the standard. Then defend that standard when things get busy.
That's what we do through the COMMAND™ Leadership Behavior Operating System: make leadership behavior visible, measurable, coachable and repeatable.
Your Q4 results won't change simply because the calendar does.
Your behavior has to change first.
